Something about agentic attackers keeps me up at night and I say that as someone who has spent years staring at enterprise attack surfaces for a living. We are building our defenses against attackers who still largely need a human in the loop. That assumption is about to expire. And when it does, most enterprise security models will not just be inadequate. They will be categorically wrong.

The Problem Isn’t Speed. It’s Kind.

The conversation around agentic AI threats usually defaults to speed. “Attackers will move faster.” True, but that framing misses what’s actually disturbing about autonomous attack agents.

The real change isn’t velocity. It’s continuous adaptive intent.

A human attacker conducts reconnaissance, takes a break, pivots based on findings, hits a wall, recalibrates. That rhythm observe, orient, decide, act is the OODA loop, and the entire discipline of incident response was designed around it. We detect anomalies. We investigate. We contain when we can. We remediate after the damage. This works when attackers operate at human speed with human patience.

An agentic attacker doesn’t sleep.

It doesn’t pivot it iterates.

It doesn’t run a campaign it runs an infinite optimization loop against your environment until it achieves an objective or is destroyed

That isn’t faster. That’s a different class of threat entirely.

What an Agentic Attack Actually Looks Like

Stop imagining a ChatGPT wrapper writing phishing emails. That’s table stakes and frankly already boring.

The real agentic attack chain looks something like this:

A threat actor deploys an autonomous agent with a single goal: reach financial data in a target cloud environment. The agent has a tool suite API callers, browser automation, credential-testing modules, code execution sandboxes. It receives a natural language description of what it finds and reasons about next steps in real time.

It starts by probing the external attack surface. Not a port scan a contextual exploration. It reads job postings on LinkedIn to understand the target’s tech stack. Finds a developer portal. Discovers an exposed API endpoint that the security team hasn’t flagged because it returns a 403, which in their SIEM means “blocked.” The agent knows that a 403 on certain endpoint patterns means the resource exists and the authentication layer is what’s failing so it shifts to an identity attack.

It finds a developer’s GitHub commit from eight months ago with a hardcoded test credential for a staging environment. Staging talks to prod through a service account. The service account is over-permissioned because someone said they’d fix that after the product launch. They didn’t.

No command-and-control traffic. No lateral movement patterns. Just a service account doing what service accounts do except now an agent at the wheel.

And here’s the part nobody discusses: the agent learned from every dead end. If it gets caught and shut down, the threat actor replays the mission with an updated agent that already knows what not to try.

The Three Assumptions Your Security Model Can No Longer Afford

Assumption 1: Attack campaigns have a beginning, middle, and end.

Traditional incident response looks for campaigns campaigns a series of connected events that form a narrative. Agentic attacks don’t have campaigns. They have objectives. The agent pursues that objective across arbitrary time horizons, changes tactics without any human decision point, and leaves an artifact trail that doesn’t pattern-match to any known kill chain because it’s improvised continuously.

Assumption 2: Human identity is the meaningful perimeter.

Your IAM is built around people. Even your service accounts are conceptualized as representing a person or a known application. But agentic systems spawn non-human identities at scale API tokens, OAuth delegations, ephemeral service principals and they propagate in ways nobody mapped and nobody owns.

I’ve walked into enterprise environments with 40 human users and over 3,000 active non-human identities. Nobody could tell me what most of them did or why they existed.

That’s not a security gap. That’s a blind spot the size of a continent.

Assumption 3: If it looks legitimate, it probably is

Agentic attackers operating through compromised credentials, legitimate cloud APIs, and native OS tooling look completely normal from the inside. They are, by definition, using your own infrastructure against you. SIEM rules built on behavioral anomaly detection fail here because the agent adapts to stay within behavioral bounds. It doesn’t brute force. It doesn’t exfiltrate in bulk. It moves like water — taking the path of least resistance and adjusting the moment it meets pressure.

The MCP Problem Nobody Is Talking About Loudly Enough

The Model Context Protocol the emerging standard that lets AI agents connect to external tools and data sources is creating a new and largely unmonitored attack surface. When an enterprise deploys AI agents that can call internal APIs, read emails, query databases, and execute code, they’re granting an external reasoning engine a keychain to their entire operation.

The security question nobody asks in the procurement meeting: what is the trust boundary of this agent? What can it do with information it encounters while performing a legitimate task? If the same agent that books travel also has read access to the CFO’s calendar, and someone has injected a malicious prompt into a document the agent was asked to summarize you have a problem that no firewall catches.

Prompt injection at scale, through agentic workflows, is not a future risk. It is a present-tense attack vector and there is still no mainstream detection tooling built against it.

What Actually Has to Change

I’m not going to give you a list of twelve controls to implement. That’s not useful here. What needs to change is the architecture of assumptions that enterprise security sits on.

From detective to pre-emptive

The SOC model is fundamentally reactive. Alert → investigate → respond. Against agentic threats, by the time you’re investigating, the objective is complete. Security has to shift toward modeling intent before behavior manifests deep visibility into non-human identity graphs, runtime policy enforcement on AI tool access, and real-time anomaly detection on API call sequences, not just individual events.

From perimeter to context

Forget about where a request comes from. Start asking: does this sequence of actions make sense given what we know about the initiating identity, its historical behavior, and the resources it’s touching right now? Context-aware authorization not static permissions is the only thing that scales against agents that can legitimately acquire credentials through a hundred intermediate steps.

From playbooks to adaptive response

Your incident response playbook was probably written when ransomware was the headline fear. An agentic attacker doesn’t follow a playbook either. Your response capability needs to match AI-augmented SOC operations that can reason about novel attack patterns, not just pattern-match against known IOCs.

The Uncomfortable Competitive Reality

Offensive agentic tools are advancing faster than defensive ones. Threat actors nation-state and criminal are operationalizing autonomous agents now. The same tools enterprises are buying to increase productivity are being weaponized by people who don’t have compliance requirements, change approval boards, or procurement cycles.

The defender’s side has all of those things. And it has one more: a security team that still fundamentally thinks in human-speed attack scenarios.

I talk to CISOs debating whether to pilot an AI analyst assistant. The adversary has already deployed autonomous attack agents. The gap between those two positions isn’t a year. It isn’t a budget cycle. It’s a worldview gap and worldview gaps are the hardest ones to close.

Three Things to Do Before Everyone Else Does

The enterprises that navigate this well will move first on three things:

Inventory their non-human identity surface every API key, OAuth token, service principal, and agent credential with the same rigor applied to human identity. Not a spreadsheet. A governed, continuously monitored registry with behavioral baselines.

Establish AI governance before it becomes a security emergency. Most organizations deploying AI tools today have no formal policy for what those tools can access, what they can do with what they find, or how their activity is logged. That’s not a product gap. That’s a leadership gap.

Stop treating AI security as a discipline bolted onto existing architecture. Agentic AI isn’t a new product category to defend. It’s a new operating model that changes the threat profile of everything you already have.

The defenders who figure this out first won’t just be better at stopping autonomous attacks. They’ll understand something deeper: that the era when security was fundamentally about securing human access and human behavior is ending.

What comes next requires an entirely different mental model for security.
And building that model before the incident that forces it may be the last real advantage defenders have left.
